A business can never outgrow its leader

If everything runs through you, your business has a hard ceiling: your calendar. Every decision waiting on you is slower service, frustrated talent, and a day off that doesn't exist. This course isn't about working harder — it's about building a team that runs without you hovering over them.

THE CORE IDEALA IDEA CENTRAL A boss needs to be obeyed. A leader needs to be replaced. Un jefe necesita que lo obedezcan. Un líder necesita que lo reemplacen.

Plug in your real numbers. Think of a normal week and count the hours you spend doing tasks someone on your team could handle with training: counting inventory, checking every plate, answering the same questions as yesterday, or covering tasks instead of delegating them.

That time doesn't vanish when you learn to delegate. It turns into time for what only you can do: developing people, improving the product, and growing the business.

Boss or leader? Look in the mirror

¿Jefe o líder? Mírate en el espejo

Nobody wakes up wanting to micromanage. It happens out of fear that things will go wrong, out of habit, or because you were promoted for being the best at doing the work — not for knowing how to teach it. Answer honestly. Nobody else sees your answers.

"If it goes wrong, it falls on me." You control everything to protect yourself. The cost: your team learns not to think.

"Si sale mal, me cae a mí." Controlas todo para protegerte. El costo: tu equipo aprende a no pensar.

Root 2 · SpeedRaíz 2 · La velocidad

"It's faster if I just do it." True today. Six months from now you're still doing it yourself, and nobody else knows how.

"I'm the fixer." If your self-worth comes from being indispensable, training others feels like losing your place.

Boss vs. leader, moment by moment

Jefe vs. líder, momento por momento

The difference isn't in your job title. It's in what you do during the small moments of every shift.

Leading is not abdicatingLiderar no es soltar todo

The opposite of micromanaging isn't disappearing. A leader who lets go without teaching, setting boundaries, or coaching is abandoning — not delegating. The standard never drops. What changes is who holds it: it moves from living only in your head to living in the heads of your team.

Module 03 · The methodMódulo 03 · El método

The SOLTAR method (Letting Go)

El método SOLTAR

Six steps to hand over control without losing the standard. "SOLTAR" means "to let go" in Spanish — because letting go is the hardest part for a boss who micromanages.

S

Show the why (Señala el porqué)Señala el porqué purpose before taskpropósito antes que tarea

People who understand why something is done can make good decisions when you're not around. People who only know the steps freeze the moment something changes.

DOSÍ "We rotate product this way because a single old box can make a guest sick."
DON'TNO "Do it this way because I said so." "Hazlo así porque yo lo digo."
O

Observe before correcting (Observa)Observa antes de corregir watch, wait, askmira, espera, pregunta

Before stepping in, ask yourself: does this hurt the guest, safety, or money right now? If not, let them finish. What looks "wrong" to you is sometimes just a different path to the right result.

DOSÍ Wait until the end and ask: "How do you feel that table went?"
DON'TNO Jump into the middle of their table service to show them how it's done.
L

Launch responsibility (Lanza)Lanza la responsabilidad outcome, limits, resources, check-inresultado, límites, recursos, fecha

Great delegation has four parts: the outcome you expect, the boundaries not to cross, the resources available, and when you'll review it together. What you don't say, you can't expect.

DOSÍ "The goal is X. Don't spend over $Y. Talk to Z. Let's review it Thursday."
DON'TNO "Take care of that" — and then get mad because it wasn't what you had in mind.
T

Transfer judgment (Transfiere el criterio)Transfiere el criterio teach how you decideenseña cómo decides

Rules cover what already happened. Judgment covers what hasn't happened yet. Think out loud in front of your team so they learn how you weigh a decision, not just what you decided.

DOSÍ "I comped dessert because they waited 20 minutes and it's their anniversary. For a 5-minute wait, a warm apology is enough."
DON'TNO Make the call in silence and expect them to read your mind next time.
A

Accompany without rescuing (Acompaña)Acompaña sin rescatar support, not a bailoutapoyo, no salvamento

When someone gets stuck, the temptation is to take the task back. If you rescue them, they learn you'll always swoop in. Ask questions, guide, give a hint — but let them finish it.

DOSÍ "Which part is tripping you up? What have you tried so far?" "¿Qué parte te está costando? ¿Qué intentaste?"
DON'TNO "Never mind, give it here, I'll do it." "Déjalo, yo lo hago."
R

Recognize & raise the bar (Reconoce y releva)Reconoce y releva celebrate and level upcelebra y sube el nivel

Praise the specific action, not a vague "good job." And when someone masters a responsibility, move them up a rung on the delegation ladder (Module 04). A real leader always has someone stepping onto the next rung.

DOSÍ "How you handled table 8 without calling me was real leadership. Next week you're leading Thursday's pre-shift."
DON'TNO Only speak up when something goes wrong — or never recognize growth at all. Reconocer solo cuando hay problemas, o nunca.

The delegation ladder

La escalera de delegación

Delegation isn't binary. There are five levels of autonomy, and the most common mistake is using the same level with everyone. Pick the level based on two things: what happens if it goes wrong, and how ready the person is.

If the task goes wrong, how serious is it?Si la tarea sale mal, ¿qué tan grave es?
How ready is the person?¿Qué tan lista está la persona?
1
Do exactly as I show youHaz lo que te indico

You decide. The person executes and watches how you think.

Tú decides. La persona ejecuta y observa cómo piensas.

"Watch me do it today. Tomorrow you do it with me right next to you.""Mírame hacerlo hoy. Mañana lo haces tú conmigo al lado."
2
Research and report backInvestiga y repórtame

The person gathers the facts. You make the call.

La persona reúne la información. Tú decides.

"Find out what happened and bring me the numbers.""Averigua qué pasó y tráeme los datos."
3
Recommend and we decideRecomienda y decidimos

The person proposes a solution. You approve or adjust it.

La persona propone una solución. Tú apruebas o ajustas.

"Bring me your recommendation and your reasoning.""Tráeme tu recomendación y por qué."
4
Decide and let me knowDecide y avísame

The person decides and acts, then updates you at the end of the shift.

La persona decide y actúa. Te informa después.

"You make the call. Tell me at the end of the shift what you did.""Tú decides. Cuéntame al final del turno qué hiciste."
5
You own itEs tuyo

The person owns the outcome completely. You only check in during regular meetings.

La persona es dueña del resultado. Solo revisan en las reuniones normales.

"This is yours now. We'll look at it in our monthly check-in.""Esto es tuyo.

Say the level out loudDi el nivel en voz alta

Most delegation friction happens because the leader had Level 3 in mind while the team member heard Level 4. When you delegate, name the number: "This is a Level 3: bring me your recommendation before sending it."

The goal is to climbLa meta es subir

Every task someone on your team holds at Level 1 or 2 is a training opportunity. Review once a month: who is ready to move up one rung, and on which task?

The day-off testLa prueba del día libre

Take a full day off without answering the phone for daily operations. Before you leave, make it clear who decides and up to what level. When you return, don't audit to find faults: ask what they decided and why. Whatever broke tells you what to teach next. Whatever worked tells you who is ready to level up.

When the owner is the micromanagerCuando el dueño es el micromanejador

This course is for owners too. If your managers can't make a call without texting you, they will never develop anyone under them. Start with yourself: give your manager one Level 4 decision this week and don't overrule it — even if you would have done it differently.
