One sentence the guest should never hear
"Sorry, we don't have that." It is a fact, and it ends the conversation. Everything in this course replaces it with a better sentence: "Here's what I can do for you."
Who this is forPara quién es esto
- Servers, captains and bartenders
- Floor managers and GMs
- Expo and the chef on the pass
- Hosts, who hear about it at the door
- Meseros, capitanes y bartenders
By the end, your team willAl terminar, tu equipo sabrá
- Get back to the table inside two minutes, with a plan
- Offer two value-matched options, never the menu
- Keep the whole table's timing intact
- Size the manager's gesture to the actual miss
- Run a system that stops surprise 86s at the source
An 86 is information. A surprise 86 is a broken chain.
Un 86 es información. Un 86 sorpresa es una cadena rota.
Running out of something on a busy night is normal. Finding out after the guest ordered it means information stopped somewhere between the walk-in and the table. Learn where it breaks so you can fix the right link.
No countSin conteo
Limited items are prepped without a known portion count, so nobody knows the ceiling.
The cook sees it running low but only speaks when it hits zero.
Silent passPase mudo
The 86 is called in the kitchen and never reaches the floor.
Still ringableSigue abierto en sistema
The item stays live in the POS, so servers keep selling it.
The server knows but waits, hoping to bundle it with another trip.
What the guest losesLo que pierde el cliente
The dish they chose, their trust that the kitchen is in control, and often the rhythm of eating together with their table.
What the team losesLo que pierde el equipo
A server's section falls behind. The kitchen fires a rush plate mid-push. Floor and kitchen start blaming each other.
What the house losesLo que pierde la casa
Comps that could have been smaller, a review written about the miss, and a guest who doesn't come back to give you a second chance.
The mindset shiftEl cambio de mentalidad
The guest does not remember that you ran out. They remember how the next five minutes felt. A fast, confident pivot with a better-than-expected replacement is often remembered more warmly than a night where nothing went wrong.
The PIVOT protocol
El protocolo PIVOT
Five moves, in order, every time. Servers own P, I and V. The kitchen and server share O. The manager owns T.
Cinco movimientos, en orden, siempre. El mesero lidera P, I y V. Cocina y mesero comparten O. El gerente lidera T.
The moment the kitchen calls it, expo tells the server and the manager at the same time. The server stops what they're doing (unless they're mid-transaction) and heads to that table within two minutes, before the food would have been late.
Inform with ownershipInformar haciéndose cargo own it, don't explain itasumilo, sin excusas
Say it once, plainly, with "I" and "we". No blaming the kitchen, the supplier or the person who took the order. Guests don't need the reason. They need to know you are on it.
Value-matched optionsValor equivalente en dos opciones two choices, never the menudos opciones, jamás la carta
Offer exactly two options that match what the guest wanted: same protein or same flavor profile, similar price, similar fire time. Lead with the one the chef recommends. If the pivot costs more, the house holds the original price.
One guest without a plate breaks the table's meal. Fire the pivot on priority. Ask the table: hold everyone's entrées so you eat together, or bring the others now? If there's a gap, send a bridge bite to the guest who is waiting.
Touch & trackToque del gerente y registro manager visit, then the logvisita a la mesa y bitácora
The manager visits the table, by name, before the replacement lands. The gesture is sized to the miss (Module 05). After service, every surprise 86 goes in the log so the system gets fixed (Module 06).

Delivery, not just wordsCómo lo decís importa tanto como qué decís
- Get to eye level. Lean in or kneel; don't deliver bad news standing over the guest.
- Speak to the guest who ordered it first, then include the table.
- Calm, normal pace. Rushing sounds like panic.
- Have the options ready before you arrive. Never "let me go check" twice.
- Voz serena y ritmo normal. Hablar apurado transmite pánico.
- Llegá con las dos opciones ya confirmadas. Nunca digas "déjeme ir a preguntar" dos veces.
The rescue plate system
El sistema del plato de rescate
A server can only offer a great pivot if the kitchen decided it before service. This is where chef and floor build the answers together.
1 · The pivot map1 · El mapa de pivots
For every dish on the menu, chef assigns two pre-approved pivots and a rescue variation. It lives on the expo board and in the server notes.
A pivot ticket is flagged PIVOT and goes to the front of the line. Expo marries it with the rest of the table.
3 · Bridge bites3 · Bocados puente
One or two fast, low-cost items ready to send to a waiting guest: a soup shot, an upgraded bread service, a small salad.

How to match a pivotCómo elegir un buen pivot
- Protein first: fish for fish, beef for beef
- Profile second: light, rich, spicy, comforting
- Price within range; the house absorbs any difference
- Time: a pivot that takes 25 minutes is not a pivot
- Diet: vegetarian dishes pivot to vegetarian dishes, always
- Proteína primero: pescado por pescado, carne por carne
- Perfil segundo: fresco, intenso, picante, reconfortante
Allergy and dietary guestsClientes con alergias o restricciones
The pre-built map does not apply. The original dish was chosen because it was safe. The server re-confirms the allergy, chef clears a specific replacement, and only then is it offered. The ticket is marked with the allergy again. No guessing, no "it should be fine."
Cero suposiciones.
The recovery ladder
La escala de recuperación
Comping everything teaches nothing and costs a lot. Comping nothing tells the guest their night didn't matter. Size the gesture to what the guest actually experienced. Answer two questions to find the level.
A great pivot and a warm tone. No gesture needed beyond a check-in later. The server handles it fully.
Priority fire. Manager stops by to acknowledge it before the food lands. A small touch: a bridge bite, a glass of something, or the pivot upgraded at the same price.
The table's timing broke. Bridge bite now, manager visit before the food lands, and comp the affected dish or send dessert for the table. Tell the guest what you're doing.
The manager owns the table for the rest of the meal. Comp the affected items, personally recognize the occasion, and follow up (a handwritten note or an invitation back). Log it for the weekly review.
Five rules of the gestureLas cinco reglas de la cortesía
- Offer it before the guest asks for anything
- Comp what was affected, not the whole night by reflex
- Never comp in silence; say it at the table
- Match it to the occasion: dessert for an anniversary, a drink for a bar regular
- The visit matters more than the item

The prevention engine
El motor de prevención
Recovery is the skill. Prevention is the system. A great team still runs out of things; it just never surprises the guest with it.

Don't pick one number for the whole menu. Set it per item: how many does it usually sell in the last stretch of a busy night? Call low before that number is gone, so servers already taking orders can still be told.
Three habits that close the gapTres hábitos que cierran la brecha
- Servers say the item back when expo calls it: "Heard, four branzino."
- The POS countdown or 86 feature is set up and used every shift
- Hosts know the 86 list too, because guests ask at the door

How you'll know it's workingCómo vas a notar que está funcionando
- The 86 log shows fewer entries where the floor found out last
- Pivots get accepted at the table without a second trip
- Comps for 86s shift down the ladder, from L3–L4 toward L1–L2
- Servers stop asking "what can I offer?" because the map already says
